Rema Serafi, Vice Chair of Tax at KPMG US, offered the most clarifying sentence about KPMG’s Claude deployment in the May 20 announcement:

“Building an AI agent to help clients adjust to changing tax regulations used to take weeks and required teams to switch between multiple tools and chat windows. With Cowork and Managed Agents integrated in Digital Gateway, that same capability takes minutes.”

If you strip away the scale (276,000 employees, 138 countries, global alliance with Anthropic), that sentence is the entire story. Weeks to minutes. Agent-building time, not agent-running time. The ability to construct the thing that does the work — interactively, inside the platform where the work already happens.

That’s the pattern worth understanding.


What Actually Got Deployed

KPMG did not layer a chat interface on top of its existing workflows. It embedded Claude Cowork and Claude Managed Agents directly into Digital Gateway — KPMG’s proprietary client delivery and internal operations platform, hosted on Microsoft Azure.

Digital Gateway already consolidated KPMG’s tax expertise, proprietary analytical tools, and client data. The Claude integration means that KPMG professionals can now build and run AI agents without leaving that environment. No context switching to a separate AI tool. No copy-pasting between windows. The agent-building and agent-running surface is the same surface where the professional already works.

That distinction — embedded vs. layered — is not a UX preference. It’s an architectural commitment with downstream consequences for governance, data access, and adoption.


The Three Deployment Patterns

KPMG’s announcement reveals three distinct deployment modes, each of which maps to a builder pattern:

1. Tax Compliance Agents (Weeks → Minutes)

The tax use case is the clearest example of what Managed Agents make possible. Tax regulations change. When they do, KPMG clients need to understand the impact on their operations and update their processes. Historically, that meant KPMG teams manually researching the change, assessing client impact, and building bespoke guidance — often across multiple internal tools.

With Managed Agents in Digital Gateway, a KPMG professional can now construct an agent that reads the regulatory change, pulls relevant client data from Digital Gateway, applies KPMG’s proprietary tax frameworks, and produces structured guidance — in minutes. The professional’s judgment is still the control point. The agent is doing the retrieval, cross-referencing, and draft production.

Builder pattern: When your users need to repeatedly perform a multi-step task against proprietary data with domain expertise applied, you’re looking at a Managed Agent workflow, not a chat interface. The chat interface is the first thing builders reach for. The agent workflow is what enterprises actually need at scale.

2. KPMG Blaze — Code Modernization via Claude Code

KPMG’s IT services arm deploys a tool called Blaze, built on Claude Code, for legacy code modernization. This is AI-assisted code transformation at enterprise IT scale: analyzing existing infrastructure, identifying modernization candidates, producing refactored output, and surfacing risks.

This use case is notable because it’s not agentic in the conversational sense — it’s agentic in the batch processing sense. Claude Code runs extended tasks on codebases that a human engineer would take weeks to fully analyze. Blaze packages that capability into a repeatable service offering KPMG sells to clients.

Builder pattern: Wrapping Claude Code into a specific-purpose tool for a defined professional workflow is a legitimate product pattern. The output isn’t general-purpose intelligence — it’s a bounded, defensible workflow automation that happens to use frontier AI as its engine.

3. Private Equity Portfolio Company Support

Anthropic named KPMG a preferred partner for private equity work. The planned model: co-develop Claude-powered products for PE firms and their portfolio companies. KPMG brings sector expertise and proprietary due diligence frameworks; Anthropic brings the models; the platform is Digital Gateway.

This matters because it defines how the relationship between a large professional services firm and a foundation model provider is supposed to work in 2026. KPMG isn’t just buying API access. It’s building proprietary workflows on top of Claude and selling those workflows as services. Anthropic isn’t just selling usage — it’s investing in co-development relationships with domain-expertise holders.

Builder pattern: If you’re building a vertical AI product, the KPMG model suggests that the highest-defensibility position is not the AI layer — it’s the domain expertise layer. Frontier models are increasingly a commodity substrate. The proprietary workflow, the client data, and the accumulated domain logic are what create a moat.


What Enterprise Deployment at This Scale Actually Requires

KPMG’s 276,000-employee rollout isn’t a proof of concept. It’s production. That means the implementation had to satisfy constraints that most builder demos never encounter:

Governance and human-in-the-loop: KPMG’s announcement repeatedly emphasizes that employees “exercise judgment alongside AI.” At the scale of professional services firms operating under regulatory oversight across 138 jurisdictions, this is not optional language. Agents that can take consequential actions — producing client guidance, transforming regulated financial data, advising on legal matters — require auditable human checkpoints. The architecture of Managed Agents on Digital Gateway is designed around this constraint.

Infrastructure trust layer: Azure is not incidental. KPMG’s client data is already in Azure. Claude running inside Digital Gateway means agent workloads operate within the same trust boundary as the data. Routing client tax data through an external AI API would introduce a new data residency and confidentiality problem. Embedding Claude inside the existing platform avoids the problem entirely.

Workforce access model: Claude isn’t deployed to 276,000 KPMG employees as a freeform tool. It’s deployed as a capability within specific workflows in Digital Gateway. Most employees will encounter Claude-powered features without constructing agents themselves. The agent-building capability (Cowork) is likely accessible to practitioners building client deliverables, not to the entire workforce simultaneously.


Five Questions This Deployment Asks Builders

If you’re building AI products for enterprise, KPMG’s architecture pattern surfaces five questions worth interrogating early:

1. Where does your user’s data already live? Enterprises will resist routing sensitive data to an external AI layer. The most natural deployment surface is inside the platform that already holds the data — not on top of it.

2. What is the consequential action in your workflow? The human-in-the-loop requirement is not just a regulatory hedge — it’s an adoption requirement. Enterprise buyers need to be able to explain what the AI did and why. Build the audit trail from the start, not as a retrofit.

3. Are you building a chat interface or an agent workflow? Chat interfaces are approachable. Agent workflows are where enterprise value actually accumulates. The transition from “answer my question” to “build the thing that does the work” is the architectural shift KPMG’s deployment illustrates.

4. What’s the professional expertise layer your product wraps? If your AI product is just an AI product with no proprietary workflow logic, someone with API access and two engineers can replicate it. KPMG Blaze is defensible because it encodes KPMG’s code modernization methodology, not because it uses Claude.

5. Can you build a reusable service offering from a workflow automation? KPMG’s PE portfolio company product is AI-powered services built on top of AI-powered workflows. The pattern scales: build a workflow, productize it for a client segment, sell it as a service. The AI capability is a multiplier for professional expertise, not a replacement.


The Structural Shift

KPMG’s deployment is one of the largest enterprise AI rollouts announced in 2026. But its significance isn’t the number. It’s the model: a global professional services firm embedding frontier AI directly into its proprietary operational platform, then selling AI-powered services to its clients on top of that infrastructure.

That’s not “adding AI to existing products.” That’s a structural inversion — where the AI capability is the foundation and the service offerings are built on top of it.

The firms that embed earliest, build the deepest workflow automation, and accumulate the most proprietary process logic in their platforms will be harder to displace — not because the AI is better, but because the switching cost of migrating away from a working, audited, regulatory-compliant workflow is enormous.

For builders targeting enterprise, that’s the race. And KPMG’s announcement is the current clearest example of what winning looks like.
