Unusually for a venture-backed AI startup, it achieved profitability in Q2 2023 — and maintained it through the growth phase. G2 named it the #1 Fastest Growing Product of 2025. This review covers how the technology works, what the platform actually offers, how it compares to the field, and what its real limitations are. It is written from public sources, research, and available documentation; we do not test AI video tools hands-on.


The Founders: Carnegie Mellon to Los Angeles via ByteDance

HeyGen was founded in 2020 by Joshua Xu and Wayne Liang, both graduates of Tongji University in Shanghai who subsequently earned master’s degrees from Carnegie Mellon University. The founding during COVID travel restrictions meant the company was initially built while the founders were in China, despite being US-incorporated from the start — a logistics situation that shaped both the product roadmap and the eventual decision to relocate to Los Angeles.

Joshua Xu (CEO) worked at Snap and ByteDance before starting the company. His ByteDance experience is significant: it means Xu operated inside one of the world’s most effective short-form video distribution machines before deciding to build video production tooling. He understood the demand side — what businesses and creators actually need to produce video at scale — before he built the supply side.

Wayne Liang (Co-Founder, COO) also previously held roles at ByteDance and Smule. His operational background complements Xu’s product orientation: HeyGen has been unusually efficient by startup standards, which partly reflects the founders’ discipline about cost structure from early in the company’s life.

The company was not originally called HeyGen. It launched as Surreal, then rebranded to Movio in 2022 when the founders relocated to Los Angeles. The fact that Conviction backed Movio/HeyGen in November 2023, before the company’s name was broadly recognized, suggests the diligence saw something durable in both the team and the product architecture.

Both data points are accurate. They describe the same product used by different audiences.


What HeyGen Actually Does

HeyGen occupies a specific and well-defined niche that is worth distinguishing clearly from generative video tools like Runway, Sora, or Pika.

Generative video tools (Runway, Sora, Kling, Pika) take a text prompt or image and synthesize entirely new video footage. They answer: “What would this cinematic scene look like in motion?” The output is synthetic footage — cinematically flexible, but disconnected from any specific real person.

HeyGen does something different. It generates presenter-led talking-head video — structured business video content featuring a human or AI avatar speaking to camera, delivering scripted or templated content. The product answers: “How do I produce professional video of a person explaining, presenting, or demonstrating something — without a camera, a studio, or post-production?”

The use cases that naturally fall out of this include:

HeyGen offers six distinct avatar categories, each serving a different use case and fidelity level:

Stock Avatars: 1,000+ pre-built presenters across ethnicities, styles, languages, and professional contexts. Ready immediately, no recording required, no personal data shared. The right choice when you want a professional AI presenter without any connection to a real individual.

Custom Video Avatars: Created from a recording of yourself (or a consented individual), these produce a hyper-realistic digital twin that speaks any script using your voice and likeness. Earlier versions required 5–10 minutes of guided studio-quality recording. Avatar V — the current flagship model — requires only 15 seconds of webcam footage.

Avatar Looks: Each custom avatar supports up to 500 distinct “looks” — different outfits, backgrounds, camera angles, settings — all derived from the same underlying identity. New looks are created without re-recording. A single recording session can produce an avatar with a suit look, a casual look, an outdoor background look, and an office background look, all usable independently.

Instant Avatar (Avatar IV, Photo Avatar): Animates a single still photograph into a lip-synced, speaking presenter. Built on a diffusion-inspired audio-to-expression engine. Works on photos of real people, characters, illustrated figures, animals, and stylized characters. Substantially less realistic than video avatars but far faster to create and useful for contexts where photographic source material is all that exists.

AI-Generated Avatars: Fully synthetic presenters generated from a text description. No real person is involved. Useful when you need a specific appearance or aesthetic that no stock avatar or real individual provides.

LiveAvatar (formerly Interactive Avatar): Real-time streaming avatars for live, conversational use cases. Powered by WebRTC for low-latency two-way interaction. Developers connect LiveAvatar to their own LLMs to power interactive digital humans — customer service bots, sales agents, educational tutors — that respond in real time and appear as a human presenter on screen.

Video Translation

This is the feature that put HeyGen on the map and remains its most technically differentiated capability.

The standard approach to video dubbing replaces the audio track with a voice actor’s performance in the target language, leaving the original mouth movements intact. The result is the familiar mismatch of international film dubbing: the mouth says different things than the audio suggests, and the viewer’s brain works constantly to bridge the gap.

HeyGen’s video translation does not dub the audio over unchanged footage. It re-renders the visual performance — regenerating the speaker’s mouth movements, jaw motion, and surrounding facial dynamics to match the phonetics of the target language. The result, for viewers unfamiliar with the speaker’s native language, is indistinguishable from footage recorded natively in that language.

The system supports 175+ languages and dialects. Claimed accuracy on lip sync is 99%. The platform retains the original speaker’s voice characteristics and applies them to the synthesized audio in the target language — so the dubbed version sounds like the same person, not a different voice actor.

The practical implications for global businesses are significant. A company producing video content — product launches, training modules, executive communications, customer support explanations — historically needed to either produce each language separately or accept the quality penalty of traditional dubbing. HeyGen’s translation eliminates both constraints for many use cases.

Video Agent

Launched in public beta in September 2025 following the acquisition of Alisa (Genova Labs), the Video Agent is HeyGen’s most ambitious feature and the clearest articulation of where the company is heading.

A single natural language prompt triggers a complete automated production workflow: script generation, avatar selection, voice synthesis, visual composition, pacing, caption generation, and final editing. The output is automatically formatted for each distribution platform: square (1:1) for Instagram, vertical (9:16) for TikTok and Reels, horizontal (16:9) for YouTube and LinkedIn.

HeyGen describes it as “the world’s first creative operating system for video.” That claim is debatable in specifics but directionally accurate: the Video Agent compresses what was previously a multi-step production workflow (scripting → recording/avatar selection → editing → captioning → resizing → exporting) into a single prompt-driven operation.

The former CEO of Alisa, Bin Liu, joined HeyGen as VP of Product Engineering following the acquisition. This was a talent acquisition as much as a product one — Alisa had built expertise in agentic content workflows that HeyGen integrated into its core platform.

Personalized Video at Scale

Marketing teams and sales organizations create a video template with variable fields — recipient name, company name, product reference, relevant metric — and HeyGen generates hundreds or thousands of individually personalized video variants. Each video has the avatar addressing the specific recipient by name, in their preferred language, referencing their specific context.

The platform integrates directly with HubSpot and Salesforce for CRM-driven video production — pull a list of leads, generate personalized video messages, deliver them through the CRM’s outreach workflows. HeyGen was named to HubSpot’s 2025 Essential Apps for Marketers list alongside Canva, Adobe, and TikTok — the company the platform keeps for this designation suggests its positioning in the marketing workflow ecosystem.


Technical Architecture: Avatar V

Avatar V, the latest generation of HeyGen’s custom avatar system, represents a meaningful technical departure from earlier approaches.

Previous avatar generation models — including HeyGen’s own earlier versions and most competitors — work by compressing an individual’s identity into a fixed embedding vector. That vector captures something like “what this person looks like and how they move” in compressed form, and the generation model then conditions on that embedding when rendering new speech. The problem with embedding-based approaches is that the compression is lossy: fine details of an individual’s appearance, expression range, and characteristic movements can be degraded by the bottleneck.

Avatar V uses what HeyGen calls “Sparse Reference Self-Attention." Instead of compressing identity into a fixed vector, the model conditions on the full token sequence of the reference video at every transformer layer during generation. The model continuously references the original recording throughout the synthesis process, rather than relying on a summary. This produces higher fidelity to the original individual’s appearance and movement range, at the cost of higher computational requirements — which is why video generation via Avatar V remains an asynchronous, rendering-intensive operation.

The 15-second input requirement is the other significant technical achievement. Prior HeyGen models required 5–10 minutes of guided, controlled recording under specific lighting and distance conditions. Avatar V produces comparable or superior results from a phone camera recording lasting fifteen seconds. Direct REST API

Full programmatic control via a standard asynchronous REST API. Video generation is inherently time-consuming at high fidelity, so the API is event-driven: clients submit generation requests and register webhook URLs to receive completion notifications rather than polling. This is a direct API with no intermediary marketplace requirement — in contrast to several competitors whose API access is exclusively through third-party platforms like fal.ai.

Official MCP Server

HeyGen launched an official remote Model Context Protocol server, documented at heygen.com/model-context-protocol and docs.heygen.com/docs/heygen-remote-mcp-server.

This is a hosted remote MCP — there is nothing to install locally. Authentication is handled via OAuth tied to your HeyGen account, eliminating the need to manage API keys separately. HeyGen’s MCP server puts it ahead of most competitors in agentic tooling readiness. Synthesia, D-ID, and Colossyan do not appear to have equivalent official MCP offerings as of this writing. Synthesia is HeyGen’s closest and most directly comparable competitor. Both target business users producing AI avatar video. The differences are matters of emphasis rather than fundamental architecture.

Synthesia strengths: SCORM export for enterprise L&D (learning management system compatibility), formal approval and commenting workflows, stricter consent protocols for custom avatar creation, Fortune 500 enterprise penetration particularly in HR and compliance training.

HeyGen strengths: Superior video translation (175+ languages vs. Synthesia’s narrower set), Avatar V benchmark leadership on face similarity and lip sync, broader language support, official MCP server, faster ARR growth (152% Y/Y customer count growth vs. Synthesia’s more established but slower-growing base), $100M ARR vs. Synthesia’s $50M+ range.

Key trade-off: Synthesia’s stricter governance features make it more defensible in large regulated enterprises. HeyGen’s faster iteration, stronger translation, and better developer story make it more attractive for mid-market companies and developer-driven use cases.

HeyGen vs. D-ID

D-ID specializes in animating static images into talking figures — “Live Portrait” technology that can make a painting speak, animate a historical figure from a photograph, or bring a flat product image to life. Its lip sync quality and language breadth lag HeyGen significantly. D-ID is better for quick, experimental, or artistic applications where the source is a photograph rather than a video recording. HeyGen is better for professional, production-volume business video.

HeyGen vs. Colossyan

Colossyan targets the L&D niche specifically, with native support for in-video quizzes, knowledge checks, and branching scenarios inside generated videos. It offers 200+ expressive stock avatars (vs. HeyGen’s 1,100+) and 70+ languages (vs. HeyGen’s 175+). It starts at $19/month — less expensive than HeyGen’s Creator tier. Colossyan wins on interactive learning features that have no equivalent in HeyGen’s product; HeyGen wins on avatar realism, language breadth, and translation quality.

HeyGen vs. Tavus

Tavus targets a narrower but technically adjacent use case: hyper-personalized video at scale for sales outreach, and real-time conversational AI video via its Conversational Video Interface (CVI). Tavus does not publish pricing and targets developer and enterprise deployments. Its digital twin quality is competitive. HeyGen’s LiveAvatar product competes directly with Tavus’s CVI feature set. For personalized outreach video specifically, both platforms are credible options; for conversational AI video (real-time interactive digital humans), the two platforms are the primary competitors.


HeyGen has a documented misuse problem. Russian cybersecurity firm Group-IB named HeyGen in its 2023/2024 Hi-Tech Crimes Report as a tool exploited by threat actors for deepfake fraud, consumer scams, health misinformation, and geopolitical propaganda. Group-IB analysts noted growing interest from bad actors in bypassing HeyGen’s safety measures.

The platform requires verbal consent and a spoken password for custom avatar creation, and employs automated content filtering plus human moderation. These controls are real. They are also less strict than Synthesia’s, which requires more extensive identity verification and consent documentation before a custom avatar is generated. The gap matters: it creates a meaningful difference in misuse potential between the two platforms.

The problem is not purely theoretical. In October 2024, CEO Joshua Xu was himself the victim of a deepfake attack — criminals created a fraudulent “ChatGPT tutorial” video using an AI-generated replica of Xu’s avatar and voice to distribute cryptocurrency malware. HeyGen confirmed the fraudulent video was not created on their platform, reported it to YouTube, and had it removed. The irony of a deepfake CEO impersonation targeting the CEO of an avatar video platform was widely noted.

HeyGen’s policy choices represent a deliberate trade-off: stricter consent requirements reduce utility for legitimate use cases and create competitive friction; looser requirements increase market accessibility but also increase misuse surface area. Synthesia has resolved this trade-off in one direction; HeyGen in another. Both choices are defensible at the business level. The security community’s documented concern is accurate and worth weighing for enterprise customers in sensitive industries.


What Makes HeyGen Work

Several factors combine to explain why HeyGen has grown faster and more profitably than most comparable companies:

The translation feature as a distribution engine: Video translation is not just a product feature — it is a recurring discovery mechanism. When someone receives a translated video, they see the platform capability directly. Virality is baked into the use case in a way that most B2B tools cannot claim.

Profitability from early stage: Achieving profitability in Q2 2023 at what was then a small team and revenue base reflects genuine product-market fit and pricing discipline. The company did not grow into profitability later; it found it early and maintained it through the growth phase. This is unusual in AI infrastructure and gives HeyGen a resilience advantage over competitors burning capital for scale.

Technical lead on the core problem: Avatar V’s benchmark performance is not marketing — the face similarity and lip sync metrics are verifiable on independent benchmarks. When the core technology genuinely outperforms competitors, the sales motion simplifies. Buyers can evaluate outputs directly rather than weighing marketing claims.

Official MCP server ahead of competitors: Being early in MCP adoption matters as agentic AI workflows become more common in enterprise automation. HeyGen’s official OAuth-based MCP server is a concrete competitive advantage over Synthesia and D-ID for any organization building AI-assisted content workflows.


Limitations Worth Noting

Credit system complexity: The “unlimited” plan framing misleads users about what requires credit consumption. This is the most consistent complaint across review platforms, and it reflects a product design decision that prioritizes revenue structure over user experience clarity.

Consumer support quality: G2 (business users) shows 4.8/5. Trustpilot (general consumers) shows 3.3/5. The gap is real and maps to support access. Enterprise customers have dedicated account management; consumer tier customers do not. For a company at $100M ARR, this disparity is a solvable problem — it has not yet been prioritized.

Enterprise governance gap vs. Synthesia: SCORM export, commenting/approval workflows, and formal identity verification for avatar creation are table-stakes for large regulated enterprises. HeyGen is iterating toward feature parity, but Synthesia retains a meaningful lead in formal enterprise governance tooling.

Deepfake misuse surface: Less strict consent requirements than Synthesia create documented misuse risk. For enterprise procurement teams in financial services, healthcare, or government, this is a compliance consideration that Synthesia does not trigger to the same degree.

Rendering latency: High-fidelity avatar generation is computationally intensive and asynchronous. For production workflows, this is manageable. For users expecting real-time or near-real-time generation, the wait can be frustrating — particularly when combined with error states that do not explain failure causes.

The rating stops at 4 rather than 5 because three genuine weaknesses are worth quantifying: the credit system opacity creates friction that damages consumer trust (Trustpilot 3.3/5 vs. G2 4.8/5 is a meaningful signal, not noise); the enterprise governance feature set still lags Synthesia for formal procurement requirements; and the deepfake misuse risk from less strict consent requirements is documented by Group-IB and represents a real, not theoretical, problem.

A company that has grown this fast, stayed profitable, and built a technically defensible position in a genuinely useful category earns serious credit. The 4/5 acknowledges both the strength and the specific, addressable gaps that currently exist.
